I would prefer my Todd's bag to be limper, personally. But it would depend upon what you were using it for. Are you just wanting it to feel differently or is there a reason you want it stiffer?

I was stiff, then I soaked in water overnight, now not as hard, still firm and soft around the edges

I never really gave it much thought. I was happy with the way it came and now it's broken in and looser, which I like.
